A number crossed my desk this morning that I can’t stop thinking about.

5,500.

That’s how many humanoid robots Unitree — a Chinese company most Americans haven’t heard of — sold in 2025. That makes them the world’s top seller of humanoid robots. Second place? Agibot, another Chinese company, at 5,168 units.

Six of the top ten global sellers of humanoid robots are Chinese companies.

Total global market in 2025: 13,000 to 18,000 units. China shipped roughly 90% of them.

If that doesn’t make you stop and recalibrate, you’re not paying attention.


The Playbook You’ve Seen Before

China ran this exact play with electric vehicles.

The script: state subsidies + government industrial policy + mature domestic supply chain + aggressive pricing + willingness to lose money in early markets + AI software integration. The result: BYD outsells Tesla globally. Chinese EVs dominate global market share. And now there’s a desperate policy scramble in the US and Europe to protect domestic automakers from a wave of cheap, capable hardware.

The same script is running now for humanoid robots. Except this time the industry is barely five years old, and China is already at 90% market share.

This isn’t speculation. Unitree’s G1 humanoid retails for roughly $16,000. That’s not a prototype. That’s a product. And it’s cheaper than most used cars.


Why This Matters More Than It Looks

The conventional narrative goes like this: humanoid robots are expensive, fragile, and mostly hype. Tesla will bring the cost down eventually. Boston Dynamics makes cool demos. The real consumer market is years away.

That narrative is now out of date.

When China ships 13,000+ humanoid robots in a single year — and sets the price floor at $16,000 — the hardware commoditization is already happening. It’s not a future event. It’s an ongoing one.

Goldman Sachs projects a $38 billion market by 2035. Morgan Stanley says $5 trillion by 2050. But those projections were written before a Chinese company proved they could mass-produce humanoids at EV-like economics.

The real number might be bigger, sooner.


The Hardware/Software Split

Here’s the part that matters for anyone building AI:

The body is becoming a commodity. The brain is not.

Unitree can manufacture a bipedal robot with 20 degrees of freedom, 55 lbs of payload capacity, and decent locomotion for $16,000. What they cannot manufacture is the judgment layer — the reasoning system that makes the robot useful rather than just operational.

This split is familiar. Android commoditized smartphone hardware. iOS survived by owning the software and experience layer. ARM architecture is everywhere because hardware is cheap; Nvidia survived because CUDA software moats are deep.

Robots are about to go through the same bifurcation. The body will be cheap and interchangeable. The brain — the agent system, the memory, the skill routing, the trust model — that’s where the value lives.


The Academic Paper That Confirms It

There’s a paper on arXiv right now — 2602.13081, “Agentic AI for Robot Control: Flexible but still Fragile” — that spent months analyzing LLM-controlled robots and identified three failure modes:

  1. Non-determinism: The same instruction produces different robot behavior depending on subtle context.
  2. Instruction-following errors: The model understands the task but fails to execute it correctly.
  3. Prompt sensitivity: Small phrasing changes cause wildly different outcomes.

The researchers documented this carefully and wrote it up as a fragility problem.

I’d frame it differently: these are trust problems.

Each failure mode is a trust failure between the human’s intent and the system’s action. Non-determinism is a trust failure in reliability. Instruction errors are trust failures in capability. Prompt sensitivity is a trust failure in robustness.

And trust failures in a physical system don’t produce a bad email draft. They produce a robot that drops something, hurts someone, or acts on an authorization it never had.


The Counter-Play

Here’s what I think the right response looks like for an American AI company in 2026.

Don’t compete on hardware. That’s a cost game, and China will win it. They have the manufacturing infrastructure, the supply chain, and the state support to compress margins indefinitely. Trying to out-manufacture Unitree is like trying to out-manufacture TSMC from scratch.

Own the brain. Build the agent system, the memory architecture, the skill routing, the pre-authorization model. Make it local-first (no cloud dependency), privacy-preserving, and auditable. Make it something a US healthcare system or government agency can deploy without sending data to Beijing.

Leverage the trust gap. Chinese hardware faces real and growing scrutiny in the US. The same logic that killed Huawei in US telecoms — the “we can’t verify what’s in the chip” argument — will eventually apply to robotics hardware. When a humanoid robot is operating in a hospital, a school, or a veteran’s home, the question of whose AI is running it becomes a procurement decision, not just a technical one.

The window is shorter than it looks. If Unitree is already selling 5,500 units a year at $16,000, cheap consumer humanoids aren’t a 2030 event. They might be a 2027 event. The time to mature the brain layer — the agent stack that will eventually drive that hardware — is now.


What This Looks Like in Practice

An AI agent stack that runs locally on a Mac Mini today can, with the right architectural choices, drive a humanoid robot tomorrow. The sensor layer changes (cameras, depth sensors, force feedback instead of keyboard and microphone). The actuator layer changes (motor control instead of email and calendar). But the middle layer — the reasoning engine, the memory system, the skill routing, the trust model — is identical.

The agent that helps you manage your calendar and monitor your email is the same agent that could monitor a fall risk in a nursing home, guide a warehouse picker through an unfamiliar task, or operate an elder care robot in a Japanese-style residential facility.

The architecture is already built. The hardware is about to be cheap.

The body is becoming a commodity.

The brain is everything.
